FedEx – Global Data Lake Migration to Azure Cloud

The Challenge

FedEx manages massive volumes of customer satisfaction data collected from regions around the globe. This data was previously housed in an on-premise data lake supported by a fragmented set of tools and technologies. The environment was complex to maintain, costly to scale, and lacked the agility required to support advanced analytics and business insights.

FedEx engaged Momentum Solutions to lead the migration of their global customer satisfaction data lake to the Microsoft Azure Cloud, with the following goals:

  • Consolidate toolsets used for ingestion, transformation, modeling, and analytics
  • Improve scalability and performance of the data platform
  • Reduce operational overhead and infrastructure cost
  • Enable global access to client satisfaction data for data scientists and business leaders
  • Preserve existing data models while modernizing analytics capabilities

Our Approach

Momentum Solutions assembled a cross-disciplinary team of cloud architects, data scientists, engineers, and project managers to lead the end-to-end migration effort. The project unfolded in five strategic phases:

1. Discovery & Assessment:
  • Assessed the legacy data lake architecture
  • Conducted toolchain inventory and dependency mapping

2. Architecture & Design:
  • Designed a scalable Azure-based architecture leveraging Azure Data Lake Storage Gen2, Databricks, Azure Synapse, and Data Factory

3. Data Modeling & Optimization:
  • Reviewed and optimized existing data models
  • Aligned data structures for better integration with Power BI and other analytics tools
  • Introduced data lineage and cataloging via Azure Purview
4. Migration Execution:
  • Executed phased migration with minimal disruption to live operations
  • Replaced redundant tools with centralized Azure-native capabilities
  • Validated all data pipelines for accuracy and performance
5. Training & Transition:
  • Delivered hands-on training for FedEx data teams
  • Established monitoring, alerting, and SLAs for post-migration performance

The entire migration was completed within the 9-month timeline and under budget, delivering a high-performance, unified cloud platform for FedEx’s global customer satisfaction data. Key results included:
