The Challenge
Bausch & Lomb, a global leader in eye health products, faced a significant challenge in gaining a consolidated and accurate view of business performance across its four distinct business units. Each unit operated on different systems, generating siloed data and inconsistent reporting outputs. Leadership struggled with:
- Disparate reporting systems producing inconsistent metrics
- Manual consolidation of 2D reports into PowerPoint-style executive summaries
- Low data accuracy and reliability due to lack of centralized governance
- Limited real-time visibility into operational and financial KPIs
- No unified presentation layer for decision-makers to interact with consolidated data
These challenges made it difficult to drive cross-functional insights or act with agility in a highly competitive market.
Our Approach
Momentum Solutions was selected to lead a full-scale enterprise performance visibility transformation. Our team partnered with key stakeholders across all four business units, IT, and executive leadership to execute a structured 11-month program focused on defining, consolidating, and visualizing enterprise data.
The engagement was structured into five strategic workstreams:
1. KPI Requirements Gathering:
- Identified core KPIs for corporate leadership
- Defined unique operational KPIs for each business unit (Sales, Manufacturing, R&D, and Commercial)
- Prioritized KPIs based on impact, availability, and decision-making value
- Benefit from professional insights the transformation process.
2. Technology Stack Selection:
- Conducted a toolset evaluation covering data ingestion, transformation, governance, and visualization
- Selected a unified stack including Microsoft Azure, Power BI, SQL Server, and Profisee for MDM
3. Master Data Management Design:
- Built centralized data governance rules
- Implemented golden record management across entities like customers, products, and regions
- Reduced data duplication and enabled trust in KPIs
4. Data Modeling & Integration:
- Created a semantic layer unifying financial, operational, and customer data
- Integrated multiple data sources from ERP, CRM, and Excel-based systems
- Automated data refreshes to support near real-time insights
5. Executive Dashboard & Presentation Layer:
- Designed role-based dashboards for corporate and divisional leadership
